Bag vs Bulk: Where the Break-Even Actually Falls

Bagged mulch, soil and gravel cost more per cubic foot than the same material bought loose in bulk — that part isn't close, and it's the tradeoff for a real convenience: no delivery minimum, no pile sitting in the driveway, buy exactly what a small bed needs and nothing more. Bulk wins on price per cubic yard by a wide margin, but only once an order is big enough that the delivery itself makes sense, and the crossover between the two isn't the same number for every material.

Why bags win small and lose fast

The problem is that the convenience premium built into a bag's price doesn't shrink as the job gets bigger, while the case for it does: a job that needs forty bags has none of the flexibility advantage a job needing three bags has, and forty bags of anything is a genuinely large amount of material to move, open and empty by hand.

These bag sizes vary by product and retailer, so check the specific bag you're pricing against rather than assuming one of these figures universally — but the pattern holds regardless of the exact size: a bulk cubic yard is always a double-digit number of bags, and a multi-yard order is a genuinely large stack of them.
The handling cost: every bag gets lifted twice
This is the cost a straight price-per-cubic-foot comparison leaves out entirely. Every bag gets lifted at least twice — once into a cart or vehicle at the store, once out of it and into position at home, plus a third lift for many people to actually empty it into a wheelbarrow or spread it. Three cubic yards of soil at 18 bags per yard is 54 bags, and 54 bags lifted twice each is 108 individual lifts of a bag that weighs somewhere between 30 and 50 pounds depending on the material — a genuinely different physical job than shoveling the same three yards out of one pile at the delivery spot.
There's a disposal cost too, easy to forget until the job is done: every one of those bags is now empty plastic that has to go somewhere, which a bulk delivery simply never generates.
Where the crossover falls, by material
There isn't a single volume where bags stop making sense for every material, because the deciding factors — bag size, how heavy a full bag is to lift, and how firm a delivery minimum applies — differ by material. Soil and mulch, at moderate bag weights and common bag sizes in the low single digits of cubic feet, tend to become a real handling burden somewhere around a full cubic yard or two — noticeably before three-figure bag counts. Gravel and sand, sold in smaller, heavier bags, hit that same practical wall sooner in volume terms, since the bag count per yard is higher and each bag is denser and harder to lift repeatedly.

Concrete is a related but different decision
Concrete follows the same broad shape — small jobs favor bags, large ones favor bulk — but the mechanics are different enough that it deserves its own treatment rather than folding into the same comparison as loose fill materials. Is bulk delivery always cheaper per cubic yard than buying the equivalent in bags?
In almost every case, yes, sometimes by a wide margin — bagging, individual packaging and retail handling all add cost per unit volume that a bulk pour doesn't carry. The exception is a very small order where a delivery minimum would force buying far more bulk material than the job actually needs.
Does a bulk delivery still need to be moved by hand once it lands?
Yes — a bulk pile still has to be wheelbarrowed or shoveled to where it's actually going, which is real labor, but it's a fundamentally different task than opening, lifting and emptying dozens of individual bags, and it doesn't generate a pile of empty bags to dispose of afterward.
